AI Sales Agents: what you should know before you commit

Most Indian SMBs do not have a lead problem. They have a follow-up problem — enquiries arrive, get one call, and are never contacted again. AI sales agents exist to close that gap, not to replace the people who close deals.

Where enquiries actually die

Ask a business owner why sales are flat and you will usually be told they need more leads. Look at the CRM and the picture is different: a large share of last quarter's enquiries were contacted once, marked as not interested or not reachable, and left there.

Two things cause this. The first is speed — an enquiry that arrives at eight in the evening gets a call the next afternoon, by which time the buyer has spoken to two competitors. The second is persistence. A buyer who is genuinely three months from deciding needs eight or nine touches, and almost nobody in a small sales team makes touch number six.

Neither is a motivation problem. A person handling forty active enquiries physically cannot sustain that cadence while also doing the selling.

The handover is the entire design question

A sales agent that will not let go of a conversation loses deals. The moment a buyer shows genuine intent — asks about price seriously, mentions a deadline, raises a specific objection — a human should be in that conversation within minutes.

We build the handover triggers explicitly rather than leaving them to the model: named intent signals, any request for a person, any frustration, any question outside the agent's scope, and a hard limit on how many turns it will spend on a single point.

The agent's job is to fill the pipeline, book the meeting and keep the dormant enquiries warm. It is not to close. A vendor pitching you an AI that closes deals is selling you something that will annoy your best prospects.

Why these agents work better in Indian sales than in Western ones

Two structural reasons, both underappreciated.

  • WhatsApp is the sales channel. Indian buyers negotiate, share requirements and place orders on WhatsApp in a way Western buyers do not use any messaging platform. An agent that works natively there is inside the actual sales conversation rather than adjacent to it.
  • Language is a real barrier. A large share of Indian B2B buying happens in Hindi, Marathi, Gujarati or Tamil. A sales team hiring for language coverage is expensive; an agent that switches language mid-conversation is not.
  • Response time expectations are lower and therefore easier to beat. In most Indian SMB categories, a substantive reply within five minutes is genuinely unusual, which makes speed a durable advantage rather than table stakes.
  • Price sensitivity means more comparison. Buyers contact several vendors. Being first with a real answer matters more here than in markets where relationships dominate.

What it costs and what it should return

Most agents in this category deploy in four to ten weeks and start between ₹1,80,000 and ₹4,00,000. Running costs are usage-based: WhatsApp is billed by Meta per 24-hour conversation window, voice runs ₹4–₹12 a minute, and model usage for a busy pipeline is typically ₹3,000–₹10,000 a month.

The return should be measurable within a quarter, and we set the measurement up before go-live: speed to first response, proportion of enquiries receiving four or more touches, meetings booked per hundred enquiries, and conversion rate on the enquiries the agent handled against a held-back control group.

If those numbers do not move, the honest conclusion is that follow-up was not your constraint, and we would rather establish that in month three than have you renew on faith.

Where we would tell you not to bother

If your enquiry volume is under about thirty a month, a person with a diary and a reminder does this job adequately and the automation will not pay for itself.

If your sales cycle is a single conversation at a counter, there is no follow-up sequence to automate.

And if your problem is genuinely that not enough people know you exist, an agent will follow up impeccably on a pipeline that is too small. That is a marketing problem, and we will say so.

Will this get our domain blacklisted?

Not if it is built properly. We set up domain warming, sending limits, SPF/DKIM/DMARC and reply monitoring. Volume without deliverability engineering is how companies destroy their domain.

Does it send without us seeing it?

Your choice. Most clients start with approve-before-send and move to fully automatic for the top of the funnel once they trust the output.
